Sent → Delivered → Read → Replied.
Provider webhooks land at our doorstep, signed (Twilio HMAC) and idempotent. We update the message in place. The status only ever moves forward.
Failed shows the actual provider error in plain English.
On reply, every active enrollment for that lead stops the same minute. The lead flips to REPLIED. The audit log records it.
What it tells you
The funnel that matters.
Reply rate is the only metric that matters. Read tells you the subject line worked. Failed tells you the list went stale. Replied tells you the offer was right.
